Why Roof Replacement Quotes Vary So Much — Reading the Line Items

Two bids for the same roof can differ enormously. Almost always it is scope, not margin. Here is what to compare.

Get three roofing quotes in Colorado Springs and you will likely see a wide spread. The instinct is to assume someone is overcharging. Usually the real explanation is that the quotes describe different work.

Rather than quoting numbers that would be out of date by the time you read this, here is how to compare what is actually in front of you.

What drives the price

Size and complexity. Roofing is priced by squares — one square is 100 square feet — but complexity matters as much as area. Steep pitch requires more safety equipment and slows everything down. Multiple valleys, dormers, skylights and chimneys each add cut-in and flashing work. A simple gable roof and a cut-up roof of the same square footage are not the same job.

Material. Three-tab, architectural, Class 4 impact-rated, metal, tile — each is a different price tier. In this hail-prone city, the impact-rated conversation is worth having, especially alongside whatever premium discount your insurer offers.

Tear-off and layers. Removing two existing layers costs more than removing one, in both labour and disposal.

Decking. No honest roofer can tell you the condition of the deck before the old roof comes off. This is the single most common source of change orders. A good quote states a per-sheet price for replacement in advance, so the number is agreed before anyone is standing on your roof with a decision to make.

The parts nobody mentions. Underlayment type, ice and water shield at eaves and valleys, drip edge, new pipe boots, flashing, ridge ventilation. These are where a cheap bid gets cheap, because they are invisible once the job is done.

The comparison checklist

Line these up across every quote:

  • Manufacturer, product line and colour
  • Tear-off: how many layers, and disposal included
  • Underlayment: synthetic or felt, and weight
  • Ice and water shield: where it goes, and how far up
  • New drip edge, or reusing existing
  • New pipe boots and flashing, or reusing
  • Ventilation: what is being installed
  • Decking: per-sheet replacement price stated up front
  • Permit: included, and who pulls it
  • Workmanship warranty: length and what voids it
  • Manufacturer warranty: which tier, and whether the installer is certified to offer it
  • Cleanup: magnetic nail sweep, dumpster placement, landscape protection
  • Payment schedule

Once these are aligned, the quotes usually converge, and the remaining difference is a real business decision rather than a mystery.

Insurance work

If you are going through a hail claim, the process has its own shape. Your insurer produces a scope and an estimate. A competent local roofer will work from that document and, where the scope genuinely misses something, supplement it with documentation.

Two things worth being clear about:

Your deductible is yours. A contractor offering to absorb, waive or rebate it is proposing something Colorado law addresses directly. It also tells you how they will handle everything else.

Do not sign a contingency agreement on the doorstep. These are frequently presented as "just authorising us to inspect." They are contracts, often with cancellation penalties. Read anything before signing it, and never sign under time pressure from someone who knocked.

Questions that separate installers

  • What is your per-sheet decking price if the deck is bad?
  • Are you certified by the manufacturer for the warranty tier you are quoting?
  • Who supervises the crew, and will they be on site?
  • What happens if it rains mid-tear-off?
  • How do you protect landscaping and the driveway?
  • How many nails per shingle, and are you following the manufacturer's high-wind pattern?

That last one is unusually revealing. Manufacturer specifications govern warranty validity, and in a city with our wind, fastening pattern is not a detail.

The bottom line

The cheapest quote and the most expensive quote are rarely describing the same roof. Get the scope aligned first. Then choose on warranty, local presence and who you would rather have on your roof for three days.
